B2B SALES RESEARCH / RESEARCH METHODOLOGY

B2B ICP Qualification Framework: decide which accounts belong in research

An account is not qualified simply because it shares an industry code or appears on a top-company list. A research-grade ICP needs explicit must-haves, hard stops and documented treatment of unknown facts before any account is sent to Sales.

Direct answer

How should a B2B Sales team qualify an account against an ICP?

An Ideal Customer Profile (ICP) translates the seller's product and practical sales capacity into account-level acceptance rules. Define must-have attributes, exclusions, buyer/use-case fit and evidence requirements; distinguish observed facts from assumptions and unresolved fields; then classify each account as fit, needs review or not fit. ICP fit is necessary for a research handoff but is not sufficient to claim purchase intent, verified direct contact or outreach eligibility.

This is a decision framework for assessing company fit. The Account Research service page describes the work D2 may perform; the Lead Quality guide covers source, buyer and handoff QA after ICP gating. A score is a prioritization aid, never an override for hard exclusions.

RESEARCH / FIELD SCOPE

Four components of a research-grade ICP

For each field, distinguish a must-have, a preference, an exclusion or an unknown. A strong research brief starts with the seller's offer and an explicit reason why a segment needs it.

01

Offer-to-business-model fit

Define the operating problem that the seller solves. Industry labels, revenue estimates and headcount ranges are proxies, not evidence of actual product suitability.

02

Hard gates and exclusions

Agree countries, technical feasibility, customer/CRM ownership, restricted sectors and organizational types that must be excluded regardless of a positive signal.

03

Buyer function and use-case route

Specify which department typically owns the problem, who influences procurement and which buying model applies. Named contacts require independent validation.

04

Evidence freshness and usable research output

State the sources and dates needed for a pass, which fields may remain unknown and when a record should be held for review rather than promoted.

Frequently asked questions

Frequently asked questions

Is a large, well-known company automatically a Tier A ICP account?

No. Strategic rank should reflect actual seller offering, buying use case, exclusions and sales capacity. Brand prestige alone is not a valid fit rule.

Should an unknown must-have be marked as passed?

No. Record an UNKNOWN/HOLD state until the attribute can be verified or the client explicitly changes the acceptance rule.

Does a FIT account authorize automated outreach?

No. Contact accuracy, suppression, applicable legal rules, campaign controls and the client's outbound decisions remain independent.

SCOPE / ACCEPTANCE

Agree the ICP before producing a research batch

Share your seller offer, hard exclusions, target buyer, timing constraints and Sales Reality. D2 can help define an acceptance brief that distinguishes qualified accounts from those requiring review.

EVIDENCE / INFERENCE / GAP

Hard gates, ranking signals and unknowns serve different purposes

Do not compute an arbitrary overall score that overrides exclusions. A high score cannot turn a non-serviceable company into an eligible account.

Decision layerExample ruleCorrect disposition
Hard must-have / exclusionAccount must be in a serviced country and operate the use case the seller can deliverFail a confirmed hard gate → NOT_FIT, regardless of event signals or company prestige.
Positive prioritization preferenceA relevant site expansion might justify earlier investigationRank only after ICP fit; treat any commercial need as a hypothesis.
Unknown or conflicting evidenceCompany website does not clarify whether the buying legal entity operates the relevant facilityHOLD for corroboration; do not assume pass or fail from missing data.
Contact-complete handoffClient requires a named buyer and verified direct business emailICP_FIT can still be CONTACT_GAP; research acceptance and send eligibility remain separate.

Five checks for an auditable ICP decision

  1. 01

    Document the seller's commercial reality

Approve Target, Exclusion, Buyer, Timing and Sales Reality. Name the product, implementation limits, geographic constraints, existing-account ownership and minimum viable deal profile.

  2. 02

    Separate hard gates from preferences

Set non-negotiable industry/use-case, territory and organizational requirements; store nice-to-have signals separately from exclusion rules.

  3. 03

    Verify company identity and firmographics

Find legal entity, parent/subsidiary structure, relevant sites, operating model and source dates. Mark ambiguous company identity or size claims as unknown.

  4. 04

Map buyer route and contextual signals

Identify relevant buying functions and observed business events only after account fit. A verified event does not prove budget or interest.

  5. 05

    Record a reasoned QA disposition

Assign FIT, HOLD or NOT_FIT with cited rationale and next validation step. Separately evaluate source freshness, DIRECT contact gaps and Sales team's acceptance requirements.

Not a customer case

Illustrative ICP decision record

STRUCTURAL EXAMPLE ONLY. The hypothetical profile does not represent a real buyer, customer, sourced event or completed prospect research.

Seller offer
Hypothetical industrial automation integrator serving a narrowly defined facility type.
Must-have
Relevant operating facility in an agreed market; specific production process and feasible project size.
Hard exclusions
Existing protected account, outside territory, incompatible equipment base or a prohibited contact category.
Observed evidence
No specific verified company source yet; legal entity and process attributes must be researched.
Buyer & timing
Engineering/operations roles to investigate; business changes, budget and email remain unverified.
Research QA
HOLD pending identity, process-fit and exclusion verification; do not treat as an accepted lead.

Review criteria

ICP intake checklist before accepting an account

  • Specific offer, buying use case and customer problem, not a broad industry name
  • Required firmographic/operating attributes and non-negotiable exclusions
  • Country/territory feasibility and legal-entity vs facility counting rules
  • Source URLs, evidence dates and known gaps for each must-have field
  • Buying function, assumed stakeholder route and required contact completeness
  • FIT/HOLD/NOT_FIT reason, CRM overlap check and separate outreach eligibility gate
